The Invisible Cost of Dysregulated Leadership: when the nervous system defines company strategy
Long before compromising financial results, nervous systems in a permanent state of threat undermine the capacity to trust, collaborate, innovate, and lead.
In my previous article, I proposed a reflection that may, at first glance, seem counterintuitive — that perhaps the great crisis of the 21st century is not economic, technological, or even political. Perhaps it is, above all, relational.
But if that hypothesis is correct, we are inevitably led to a second question: Where does a relational crisis begin?
We tend to attribute deteriorating relationships to poor communication, conflicts of interest, or differences in personality. In the corporate environment, it is common to seek answers in new leadership models, development programs, or organizational culture initiatives. While all of these elements are relevant, they frequently address the consequences without reaching the root of the problem.
The question must be reframed. "What happens inside a human being before they even relate to another person?"
The answer takes us into territory that, until recently, remained virtually absent from management discussions. The neurobiology of safety.
Long before we formulate a conscious thought, our organism conducts a continuous assessment of the environment. Without our awareness, the nervous system responds — countless times throughout the day — to one fundamental question: am I safe, or am I under threat?
This assessment precedes rationality. It influences our capacity to listen, trust, cooperate, learn, create, and make decisions.
Polyvagal Theory, developed by neuroscientist Stephen Porges, demonstrates that our nervous system is constantly seeking signals of safety or danger. When it identifies a safe environment, it favors physiological states associated with curiosity, connection, creativity, and collaboration. When it perceives threat, it reorganizes the entire organism to prioritize survival.
This mechanism was essential to the evolution of our species. However, the human brain does not react only to physical threats. Social exclusion, fear of making mistakes, public humiliation, the absence of trust, excessive control, and environments marked by unpredictability can also be interpreted as threats.
This means that an organization can operate, for years, in a collective state of survival — without anyone noticing.
When this happens, it is not only the well-being of people that is at risk. The very intelligence of the system begins to deteriorate.
Creativity diminishes because innovation requires openness to the unknown. Collaboration weakens because trust implies vulnerability. Learning slows because admitting mistakes begins to feel like a risk. Decisions become more defensive because preserving what exists seems safer than exploring new possibilities.
The result is a paradox that many organizations experience daily: they have highly qualified professionals, advanced technologies, and sophisticated strategies, yet face enormous difficulty innovating, adapting, and cooperating.
The problem was never a lack of competence — it was an excess of threat. This hypothesis profoundly shifts the way we understand organizational culture.
We tend to define culture as a set of shared values, beliefs, or behaviors. That definition is correct, but it remains incomplete.
Culture is also a collective expression of the predominant physiological states within a human system.
Leaders who operate continuously under fear tend to amplify control mechanisms. Teams subjected to unpredictable environments tend to avoid risk. Organizations that reward only immediate performance end up reducing their long-term learning capacity.
Gradually, physiology becomes culture — and culture, in turn, begins to shape strategic decisions, modes of relationship, and economic outcomes.
This is why organizations so similar in structure can display such vastly different capacities for adaptation.
It is not merely a matter of strategy — it is a matter of the quality of the human field that sustains that strategy.
Peter Senge reminds us that organizations learn when they can see interdependencies rather than isolated events. Amy Edmondson demonstrates that psychological safety is a prerequisite for collective learning. Fritjof Capra shows that living systems thrive through the quality of the relationships they establish among their parts.
All of these perspectives converge on the same conclusion — that organizations are not machines that process resources; they are living organisms that process relationships.
This shift in perspective carries an important implication for leadership. Therefore, a leader's primary responsibility is not merely to define strategies or allocate resources, but to create the conditions that allow people to move out of survival mode and return to a mode of creation.
Because only systems that experience safety can sustain trust — and only where trust exists do collaboration, learning, and innovation truly flourish.
In the end, the greatest invisible cost of dysregulated leadership is not rising turnover, absenteeism, or lost productivity.
Those are merely the symptoms. The real cost is something else entirely. It is the silent loss of the human capacity to imagine beautiful futures that do not yet exist.
And no organization can remain relevant for long once it loses precisely what makes it alive — its capacity to create and co-create.
