Psychological Safety: The Soil Where Collective Intelligence Flourishes
There is a silent moment that happens every day, in thousands of meetings, and that no performance indicator captures: someone perceives a risk, formulates the sentence in their head, and decides not to speak.
It is not a lack of competence or engagement. It is a quick, almost unconscious calculation about the social cost of speaking up. And when that calculation repeats itself enough times, the organization ends up operating with a fraction of the intelligence it actually possesses. Not because people do not know, but because it is not safe to say what they know.
This is the territory of psychological safety. And it is, in my reading, the soil without which none of the other practices we discuss in this column can take root.
Amy Edmondson, a Harvard professor, arrived at the concept by accident. Studying hospital teams in the 1990s, she expected to find that the best teams made fewer mistakes. She found the opposite: the highest-rated teams reported more errors.
The explanation took her research somewhere else. They were not making more mistakes — they were speaking up more. In low-performing teams, errors occurred and vanished in silence, without correction and without learning. In high-performing ones, the mistake became information available to the group.
From this emerged the definition Edmondson consolidated: psychological safety is the shared belief that the environment is safe for taking interpersonal risks — asking questions, disagreeing, admitting a failure, asking for help, proposing an idea that is still poorly formed.
And here lies the most common misconception: psychological safety is not comfort, it is not mandatory congeniality, and it is not the absence of tension. Edmondson is explicit in crossing psychological safety with standards of high demand. High demand with low safety produces anxiety. High safety with low demand produces a pleasant but unproductive comfort zone. It is at the intersection of high demand and high safety that she calls the learning zone. This is where the contemporary concept of high performance resides: not pressure without a safety net, but demand sustained by safety.
The confusion is understandable, because the opposite of a safe environment rarely looks like explicit hostility. In most organizations, it looks like politeness. Cordial meetings, agendas completed, no one raising their voice, and no real disagreement recorded in twelve months.
When we observe natural ecosystems, we notice that life flourishes only when minimum conditions of stability exist that are capable of sustaining continuous adaptation. The same is true of human systems. Before innovation exists, there is safety. Before learning exists, there is trust. Before collaboration exists, there is an organism sufficiently regulated to leave survival mode and return to creation mode. Psychological safety is not an organizational benefit. It is a biological condition for regeneration.
If Edmondson describes the organizational phenomenon, Stephen Porges explains why it operates with such force and why it cannot be resolved with an internal memo asking for more openness.
Porges is the author of the Polyvagal Theory, which studies the autonomic nervous system and, in particular, the vagus nerve. His central contribution to this conversation is the concept of neuroception: the capacity of our nervous system to continuously assess, below the level of consciousness, whether the environment is safe, dangerous, or life-threatening.
Neuroception does not read the org chart or the values statement. It reads tone of voice, speech rhythm, facial expression, direction of gaze, micro-tensions in the face of the listener. And it decides before any reasoning takes place.
The practical consequence is decisive. When the nervous system detects a threat — and a raised eyebrow from the leader at the wrong moment is enough — the organism redirects resources toward defense: fight, flight, or freeze. What Porges describes is that, in this state, the physiology of collaboration is simply unavailable. It is not unwillingness. The capacity for nuanced listening, for complex reasoning, for considering another’s perspective, for risking an incomplete idea: all of this belongs to the state he calls social engagement, sustained by the ventral vagal circuit. A state that can only be accessed in the presence of safety signals.
In other words: asking someone to “be more open” while the environment is emitting threat signals is asking that person to go against their own biology. Psychological safety is not an attitude one chooses. It is a physiological condition that is built or destroyed in the details.
It is precisely here that the two themes meet, and that is why this article belongs to this series. Throughout these articles I have been proposing that organizations are living organisms. If that hypothesis is correct, then we need to ask: what sustains the health of an organism? It is not only efficient processes or sophisticated technologies. It is the quality of the relationships that allow the system to remain alive, to learn, and to adapt. This is precisely where I situate Systemic Kindness. Not as a kind behavior, but as the relational architecture capable of consistently producing the safety signals that make the flourishing of collective intelligence possible.
Systemic kindness, as we have been addressing it, is not a personality trait nor a veneer of cordiality applied over hard processes. It is a project: the deliberate decision to design systems, rituals, and interactions that produce safety signals rather than threat signals.
Porges gives us the mechanism by which this works. Each gesture of systemic kindness is, in neurophysiological terms, a safety signal that the other person’s neuroception picks up: a welcoming prosody, a genuine invitation to disagree, a reaction that does not humiliate the person who brought bad news, an agenda that does not treat people’s time as disposable. Edmondson gives us the result: when these signals accumulate and become predictable, people begin to take interpersonal risks — and the intelligence that was distributed and silent starts to circulate.
Systemic kindness is, therefore, the cultivation. Psychological safety is the soil that forms. Collective intelligence is what grows there. The order matters: one cannot demand a harvest from soil that has not been prepared.
Practices that prepare the soil:
Frame the work as learning, not execution. Edmondson calls this framing. When a leader says “this is new for all of us, we will make mistakes and correct them,” they change the risk calculation for anyone about to speak up. When they say “this should already be mastered,” they close the door before anyone even thinks of opening it.
Ask in a way that makes a response possible. “Any questions?” almost always produces silence. “What are we missing here?” or “who sees this differently?” presupposes there is something to say and transfers legitimacy to the person who speaks.
Mind your response, not just your question. Psychological safety is built or destroyed in the three seconds after someone raises something difficult. Responding with curiosity — rather than defensiveness, immediate correction, or irony — is the signal the entire group’s neuroception is reading.
Make risk visible by taking it first. A leader who publicly says “I made a mistake in that decision, and here is what I learned” is not displaying vulnerability: they are demonstrating, with their own example, that the social cost of admitting an error is payable.
Organizations rarely suffer from a lack of information. They suffer because the information exists, distributed among people who calculated that it was not worth the risk of speaking up. And that cost does not appear on any budget line. It shows up in projects that went off the rails after months of ignored signals, in decisions no one questioned in time, in people who quietly left before delivering their best.
Peter Senge reminds us that organizations learn when they manage to transform experiences into collective knowledge. But that learning depends on the circulation of information. And information does not circulate where people daily calculate the cost of telling the truth. Under the living systems perspective proposed by Fritjof Capra, the vitality of an organism depends on the quality of the connections between its parts. Through this lens, psychological safety ceases to be an attribute of culture and becomes a structural condition for the system to remain alive.
Edmondson showed that the difference between a team that learns and one that merely executes lies in the willingness to take interpersonal risks. Porges showed that this willingness is not a moral choice, but a physiological state that depends on the safety signals emitted by those who lead.
Systemic kindness is the name we give to the work of emitting these signals consistently and intentionally — not as an isolated gesture, but as architecture. It is slow work, made of small repeated details, and almost invisible when done well.
But it is this work that prepares the soil. And no collective intelligence flourishes without soil.
Perhaps we should stop asking whether an organization has psychological safety and start asking what is the quality of the relational field it produces every day. Because psychological safety is not an HR program. It emerges from the field. And fields are produced by the thousands of micro-interactions that occur daily among leaders, teams, and organizations. We call it Systemic Kindness precisely because it is the deliberate capacity to cultivate that field.
For decades we believed that organizations transformed when we changed structures, processes, or strategies. Perhaps we had the order backwards. Systems do not transform because their processes change. They change because the quality of relationships alters the field in which those processes take place. Systemic Kindness is, above all, a technology for cultivating that field. And every lasting transformation begins with care for the soil. Because life never flourishes by decree. It flourishes when it finds the right conditions to emerge.
